The Strongest Distributor on Paper May Be Wrong for Your Route to Market

Executive Insight

A distributor's capability is never strong in the abstract. It is strong or weak relative to what a brand is trying to do. A partner with impressive offline retail relationships is a poor fit for an e-commerce-led entry. A partner with broad channel reach may be less useful than a specialist if the strategy is channel-specific. And a partner with strong commercial interest cannot legally import a product if it cannot manage the regulatory requirements of the category.

This is the hidden dependency in partner selection. The quality of the decision rests on choices made before the search begins: which category leads, what the portfolio looks like, and which route to market the brand intends to take. Without those, there is no standard against which a partner can be judged, and every impressive profile looks equally attractive.

The consequence is a partner chosen for general strength and deployed against a specific strategy it was never suited to. The better executive question shifts from who is the most capable distributor to who is capable of the thing we actually need.

Executive Question

Have we settled our category, portfolio and route-to-market choices firmly enough to judge whether any distributor is actually right for them?

Why Executives Should Care

Partner selection can only be as sound as the strategic choices that precede it. Weak clarity upstream produces impressive but misaligned partners downstream, wasting commercial time and delaying entry. The change for an executive is to treat partner selection as an execution decision for a strategy already made, and to confirm that strategy is settled before evaluating partners.

Framework Connection

Framework: Framework 05 — Partner Selection

Framework Step: Step 2 — Filter the longlist

This Insight shows that the filtering criteria only carry meaning when measured against the brand's own category, portfolio and route-to-market decisions. It belongs in this Framework because Partner Selection sits downstream of Frameworks 02 and 03 (Category and Portfolio), and its regulatory and importation considerations connect directly to the barrier flags identified in Framework 03. It improves executive decision-making by making the dependency explicit: the quality of a partner shortlist reflects the clarity of the strategy behind it.
